Step 1 — We define the role before we source a single candidate
Most hiring mistakes do not happen during the interview. They happen before the first resume is ever reviewed — when the role itself is fuzzy.
A vague job description produces a vague pipeline. The recruiter does not know what “good” looks like, so they cast a wide net. You end up spending hours meeting people who have the right keywords on their LinkedIn but the wrong capabilities for the actual work, pace, or communication demands of your team.
We start with a scorecard — not a job description. The distinction is important. A job description is a wishlist. A scorecard defines what the person actually needs to accomplish.
Every Hyperion360 scorecard has three sections, drawn directly from the WHO Hiring Method:
The mission — one sentence explaining what this person will do, in what context, and why the company needs them now. For example: “Own the React frontend for our B2B SaaS dashboard, shipping features independently while collaborating with a 4-person backend team in EST.”
The outcomes — three to five measurable results expected in the first 90 days. These are specific: ship the first PR within two weeks, own and deliver the reporting dashboard by day 60, reduce frontend Sentry errors by 40% within 90 days, operate autonomously without daily hand-holding by day 30. These outcomes become the evaluation criteria at every gate in the process — when we screen a candidate, we are literally asking, “Can this person deliver these specific outcomes?”
The competencies — the behavioral traits that predict whether someone can deliver those outcomes in a remote setting. Depending on the role, this usually includes autonomy, speed of execution, English communication, ownership mentality, and technical depth. We are not just asking whether someone has used React, Node.js, Python, or AWS. We are asking whether they work independently, surface blockers early, ship with urgency, treat the product like their own, and understand the why behind their technical decisions.
Before a recruiter sends a single sourcing message, they must be able to answer five questions:
What does this person need to accomplish in the first 90 days? What is truly must-have versus nice-to-have? What is the compensation range? What is the interview process and timeline? And — the one most firms skip — what makes this role compelling enough that a strong engineer would actually leave a good job for it?
If we cannot answer that last question honestly, we go back to the client for more context. We do not start sourcing with a weak pitch. A weak pitch fills the pipeline with polite maybes instead of serious candidates. And polite maybes waste your interview time.
Step 2 — We screen resumes against the scorecard, not just the keyword stack
Before a candidate reaches a live call, we do a structured profile review against the scorecard. This is not a keyword scan. We are looking for evidence that the person matches the actual job — the outcomes, the complexity level, the communication demands.
That means checking for relevant depth in the core technologies (not just mentions of framework names), project substance and complexity (not just job titles at recognizable companies), English signals strong enough for daily remote client communication, career stability with credible transitions, and signs of real shipped outcomes in collaborative or remote settings.
We also flag resumes that look unusually polished. AI-written resumes are increasingly common in 2026, and many share telltale patterns: buzzword-heavy bullets with no specific metrics, suspiciously uniform formatting, vague impact statements, or language that mirrors the job description word-for-word without adding any real project detail.
Here is the practical difference. An AI tool might produce something like: “Leveraged cutting-edge microservices architecture to deliver scalable solutions.” That sounds impressive and says nothing. A real engineer writes something more like: “Built 12 Node.js services communicating over gRPC, handling 40k requests per second, with circuit breakers on every downstream call.” The real version has numbers. It has tool names. It has architectural decisions you can verify.
A polished-looking resume is not an automatic rejection. It is a cue to verify claims much more carefully on the live call.
Step 3 — We run a live screening call, not an async questionnaire
Our core screening step is a live 30-minute video conversation. One call, six deliberate sections. It replaces the old approach of sending separate async questionnaires, English tests, behavioral assessments, and technical pre-screens — all of which are trivially easy to game with AI in 2026.
The call follows a sequence designed to surface honesty, depth, and fit. The order matters. A strong interview is not a grab bag of questions. It is a progression that builds from transparency, through career analysis, into technical proof, behavioral evaluation, and motivation — with each section informing the next.
Minutes 0–3 — Setting the rules and disclosing our verification process. We tell every candidate, upfront, that any eventual offer is contingent on four checks: a criminal background check, education verification, employment verification, and reference checks with their former direct managers.
This is not boilerplate compliance language. In Topgrading, it is called the Threat of Reference Check (TORC), and it fundamentally changes the honesty of everything that follows. When candidates know their claims will later be checked against real managers, real schools, and real employers, fabricated experience tends to evaporate on the spot. Candidates with inflated resumes or undisclosed issues often self-select out right here — which saves time for everyone, including you.
Minutes 3–10 — Career-pattern review using Topgrading principles. We walk through the candidate’s last two to three roles chronologically, asking the same five questions for each: What were you hired to do? What accomplishments are you most proud of? What were the low points or mistakes? What will your former manager say about your performance when we call them? And why did you leave?
That fourth question — “What will your boss say when I talk to them?” — is the single most important question in the entire interview. It forces a level of honest self-assessment that generic behavioral questions never produce. An A-player gives a specific, balanced answer and mentions a real weakness. A B-player says something vague like “I think he’d say I did a good job.” A C-player hedges, warns that the reference might not be favorable, or tries to redirect. The pattern across multiple roles is one of the fastest ways to separate polished storytelling from consistent real-world execution.
Minutes 10–20 — Live technical screen and code walkthrough. This gets its own section below because it deserves a full explanation.
Minutes 20–25 — Behavioral evaluation rooted in performance psychology. We are looking for patterns in how candidates talk about ownership, coachability, conflict, decision-making under ambiguity, stress, integrity, and learning from failure. We pick three to four questions based on what the scorecard emphasizes. For ownership: “Tell me about a time you took responsibility for something that went wrong, even if it wasn’t entirely your fault.” For coachability: “What’s the most useful piece of critical feedback you’ve ever received, and what changed afterward?”
We are not looking for polished scripts. We are looking for specificity, self-awareness, and accountability. An A-player gives a real story with a real mistake. A candidate who says “I can’t think of any failures” has either never been tested or is not being honest. Either way, it is a red flag.
Minutes 25–28 — Understanding why the candidate actually wants to move. We do not pitch the role until we understand the candidate’s real motivation. If someone is frustrated by short-term contracts, we connect the role to long-term stability. If they want direct access to a US product team instead of working through layers of middlemen, we explain how the engagement works. If they feel underpaid for US-quality work, we talk about the rate. Matching the role to real pain — not reciting a feature list — is how you land candidates who stay.
Minutes 28–30 — Logistics and commitment check. Rate expectations, availability, notice period, competing processes, and a clear explanation of what happens next. We also introduce counter-offer inoculation here, not at the offer stage when it is too late. The candidate thinks through what they would do if their current employer tries to retain them — while they are still thinking clearly, not in the heat of resignation.
English is assessed throughout the entire call, not as a separate checkbox exercise. The practical question is not whether someone can pass a language test — it is whether they can explain tradeoffs, blockers, and technical decisions clearly enough to work inside your team day to day. We rate English on an internal five-point scale. Our minimum to submit a candidate to a client is a 4 (professional-level fluency with minor accent). A 3 (functional but requires effort in fast meetings) needs explicit CTO approval and a transparent note to the client. A 2 or below does not advance.
Step 4 — We verify technical depth with live explanation, not keyword matching
During the screening call, candidates share their entire desktop and walk through real code they have written — a recent project, an open-source contribution, a component from a previous job.
The walkthrough is designed to feel like a real design review with a strong engineering manager, not a trivia contest. We explore the architecture and ask why they structured it that way. We ask what alternatives they considered. We ask what happens if a specific input is null, what breaks at ten times the current scale, and how they would debug it if production started throwing errors. We ask what they would change if they rebuilt it today.
This is where real engineers come alive. They light up explaining decisions they wrestled with. Someone explaining borrowed or fabricated experience goes vague, hesitates, or defaults to textbook answers that sound right but lack texture.
We require full desktop sharing — not just a single application window — as one of our anti-cheat layers. Before the walkthrough, we ask the candidate to open their system’s process list (Activity Monitor on Mac, Task Manager on Windows, System Monitor on Linux) so we can confirm they are not running AI overlay tools or interview assistance software during the conversation.
After the code walkthrough, we ask role-specific technical questions tied directly to the scorecard outcomes. If the role requires someone to own a React frontend, the technical conversation sounds like that job — component architecture, state management decisions, rendering performance. If the role involves stabilizing data pipelines, we probe failure modes, monitoring strategies, and what happens when upstream data schemas change without warning. Every question is tailored to the specific role, the client’s JD, and the candidate’s own resume — not pulled from a generic bank.
Step 5 — We score every interview against a consistent rubric
We do not move candidates forward on recruiter gut feel.
After the screening call, we score the candidate against the role scorecard and a structured internal rubric covering six dimensions: scorecard fit (can they deliver the mission and outcomes?), technical depth (can they explain why they made decisions, not just what tools they used?), English communication (can they explain complex technical work clearly enough for a US-based team?), career-pattern consistency, behavioral signals (ownership, coachability, stress response, integrity, failure patterns), and logistics alignment (rate, availability, seriousness about the process).
Every candidate gets an A, B, or C rating — not a foggy “maybe.”
An A candidate has a 90% or higher probability of delivering the scorecard outcomes. Strong career patterns, specific and quantified accomplishments, clear English, fluent technical explanations, rate and timeline aligned. Advance immediately.
A B candidate could probably deliver but has one or two flagged concerns — a stack gap, borderline English in technical discussion, or a rate at the high end of range. Worth submitting if the concern is clearly communicated to the client.
A C candidate is below the bar on one or more critical competencies. They do not advance, regardless of pipeline pressure. No exceptions.
There is also a CTO review gate before any technical assessment is sent or any candidate reaches you. The recruiter generates a structured candidate brief — technical fit, English rating, behavioral notes, career-pattern summary, and any flagged concerns — and our CTO reviews it within 24 hours. This second pair of eyes prevents one strong conversation from being mistaken for full proof. Only after the CTO approves does the process move forward.
Step 6 — We add role-specific assessments with a mandatory code debrief
For technical roles that need another layer of signal, we use proctored, role-specific technical assessments. That “role-specific” distinction matters — we do not run one generic engineering test for every role. A senior React frontend assessment tests different skills than a Python backend assessment, which differs from a DevOps or data engineering assessment. The test matches the actual work.
Our internal standard: when an assessment is used, the candidate must score at least 70% (or the client-specific threshold) to continue.
But passing the test alone is not enough. After a passing score, we schedule a code debrief — a 15-minute follow-up conversation where the candidate has to explain their actual test submission. We open their code, ask why they chose a specific approach, what would happen with different inputs, and how they would adapt the solution under different constraints.
A candidate who did the work answers immediately and naturally. A candidate who had AI assistance goes quiet, gives a generic answer that does not match their own code, or cannot explain a decision they supposedly made an hour earlier. If they cannot explain their submission, they do not advance.
This combination — proctored assessment followed by a live debrief — filters for genuine understanding instead of one-off test performance. It is one of the most effective quality gates in our entire pipeline.
Step 7 — We design every gate to catch AI-assisted fraud
Modern technical hiring has a serious new problem: AI tools can help candidates create the appearance of fluency they do not actually have. Polished resumes, confident assessment answers, fluent-sounding responses during interviews — all of these can be generated or augmented by someone who lacks the underlying skill.
Our answer is not to ban AI in theory. It is to design live verification steps that are extremely difficult to fake, and to layer those defenses so that a candidate who slips through one gate gets caught at the next.
At the resume stage, we flag vague, buzzword-heavy language and resumes that mirror the JD suspiciously closely. These profiles still advance — but they go to the live call marked for deeper probing.
During the screening call, several defenses run simultaneously. Full desktop sharing and a process-monitor check confirm no AI overlay tools are active. Verbal verification of every resume claim means that if a candidate says they “built a microservices architecture,” we ask how many services, how they communicated, and what happened when one went down. Adaptive depth probes follow any strong answer: “How would this fail at 10x the current load?” or “What’s the most dangerous assumption you made in that design?” Rehearsed or AI-fed answers collapse under this kind of follow-up. Real expertise holds.
We also use what we call trap questions — a technique that exploits a specific weakness of AI assistance. Mid-call, a recruiter casually references a technology that does not exist. Something like: “Have you used StreamBuffer v2.1 for async queue management?” An AI-assisted candidate confidently confirms familiarity, because AI models are trained to be agreeable and will describe features of products that were never built. A real engineer pauses and says something like “I haven’t heard of that — are you thinking of Kafka or BullMQ?” That distinction is remarkably reliable.
During the proctored assessment, webcam monitoring captures a photo every 30 seconds. Screen recording takes screenshots at the same interval, showing whether AI tools are open on the candidate’s screen. Copy-paste protection prevents copying questions out of the test to paste into ChatGPT. Question randomization gives each candidate a different subset from a question pool, rendering pre-leaked solutions useless. And we favor AI-resistant question types — debugging challenges, code-reading and output-prediction problems, custom scenario questions based on fictional codebases — over pure algorithm questions that exist in every AI training dataset.
After the assessment, the code debrief verifies the candidate can explain and extend their own work in real time.
No single check is foolproof. But a layered sequence of live explanation, desktop sharing, process-monitor verification, trap questions, adaptive depth probes, proctored assessment, and follow-up debrief is far harder to defeat than any single filter. The goal: make sure you are interviewing the real engineer, not the best AI-assisted performance.
Step 8 — We confirm commitment before we submit anyone to you
Technical ability is not enough if the candidate is not genuinely aligned on compensation, timing, and seriousness.
Before submission, we run a brief pre-close conversation. We directly ask: if the client offers at this rate, will you accept? Are you committed to completing their interview process? Is there anything — a counter-offer, another process, a personal situation — that could prevent you from starting?
This step reduces late-stage surprises and means you spend interview time only on candidates who are likely to follow through. Good recruiting is not just filtering for skill. It is managing the process so nothing falls apart between “yes” and day one.
Step 9 — We verify references and background after a conditional offer
The process does not end when you say yes.
After a conditional offer is accepted, we complete reference checks with former direct managers, along with criminal background checks, education verification, and employment verification. All checks are initiated simultaneously, the same day the candidate accepts. The offer is not final until every check clears.
We disclosed these steps at the very beginning of the screening call — creating the honesty effect that shaped the entire interview. Now we execute them as the final gate before the engineer joins your team.
A critical detail: we choose the references, not the candidate. We ask for their last two to three direct managers. No hand-picked friends, no peers of their choosing, no personal references. This matters because a curated reference list tells you almost nothing.
When we call a former manager, we ask about the real working context: the candidate’s biggest strengths, where they needed the most improvement at that time, how they handled feedback and ambiguity, and whether the manager would hire them again. We ask them to rate overall performance on a 1-to-10 scale, then follow up with: “What would it take to make them a 10?” That follow-up question consistently reveals more than five minutes of praise ever could.
The reference call also serves as final validation of the TORC. The candidate’s self-assessment during the screening interview — “my manager will say X about my performance” — can now be compared against what the manager actually says. When those stories align closely, you have strong signal. When they diverge, you know something was embellished.

What happens after placement — and why retention reaches 97%

Day 3 — Is onboarding working? Does the engineer have everything they need? Week 2 — Is communication with the team flowing? Is the ramp-up on track? Month 1 — Is the engineer working on meaningful tasks? Is the role matching what we described? We ask the client for a performance rating. Month 2 — Is the engineer contributing independently? Are they getting feedback from their manager? Month 3 — Is this looking like a long-term fit? We discuss extending or adding headcount. Months 6 through 12 — Ongoing pulse checks to catch disengagement before it becomes attrition. Quarterly after year one — Continued relationship maintenance.
If a red flag surfaces at any point — broken onboarding, communication mismatch, misaligned expectations — we escalate immediately and work with both sides to resolve it before it becomes a replacement.
